We may be on the eve of a new wave of large-scale innovation: new technologies, new industries, new value propositions, and new business models are opening doors to opportunities we could hardly imagine in the past. This demands organizations capable of tackling entirely new challenges: generating novel ideas, enabling rapid responses, and creating more compelling value propositions. Worryingly, our current organizational structures and leadership models are not yet prepared for what is to come.

In the AI era, the challenge is that new ideas may completely upend all our accumulated knowledge. Two hundred-plus years of mass production and mass consumption have ingrained in organizations an instinct to "rely on high-margin ideas." As David Weinberger put it, these ideas are often derived from market averages or generalized summaries, and they strongly favor extrapolation from the familiar—like adding another camera to a smartphone and heralding it as innovation.

Yet, the brilliance of AI (or at least the hope placed in it) is that it does not instinctively cater to mass-market clichés or start from existing frameworks; instead, it begins with a blank slate, breaks established rules, and searches for optimal solutions. Think from the perspective of building an enterprise: if your past is entirely built on long-held beliefs and traditions, how will you cope when the next great opportunity completely contradicts these ingrained notions?

The world is not short of brilliant ideas that fail to be implemented

We Need 'Outside-In' Thinkers, Not 'Inside-Out' Conservators

We must realize: what changes the world today are ideas, not technology itself.

But ideas cannot survive alone.

In the modern economic system, complex organizations are the vehicles for nurturing, incubating, and disseminating these ideas. But frankly, the world is full of brilliant ideas that never see the light of day. They fail because they lack sufficient organizational and leadership support to achieve impact. The reason, perhaps, is that the thread of management over the last two centuries has been trying to hire managers and make them think always like 'managers,' not like 'magicians' performing miracles.

The manager's mode of thinking is thoroughly 'Inside-Out': decisions are often driven by personal experience and existing routines, not by external reality.

However, the changes that truly determine market landscapes invariably occur 'Outside-In.' The disruptors are outside, your customers and their ever-rising expectations for experience are also outside.

Examine your organization: Where is its focus pointed? Outward or inward? Where do you spend most of your time?

Whether it was the steam engine, electricity, or today's digital technology, they are the supporting skeleton upon which new ideas are built. But the skeleton is just a skeleton; it cannot perform magic by itself.

Digital Technology Cannot Perform Magic; People Can

Two hundred years ago, the application of the steam engine changed how organizations operated; one hundred years ago, electricity reshaped organizational forms once again. Each transformation was inevitable, making organizational change imperative. These technologies appeared strange, profound, and expensive at the time, but history does not remember the transformation itself, but rather how the people inside organizations changed.

The leaders who ultimately emerged were typically neither the engineers who pioneered the disruptive technology, nor the managers who excelled at running factories of the old model. James Watt's invention of the steam engine sparked the Industrial Revolution, but what transformed the cotton industry was Richard Arkwright—who used water-powered engines to create "a blueprint for the future of manufacturing based on machinery and factories." Watt, though technically brilliant, viewed the world primarily from an 'Inside-Out' perspective: 'What can my engine do in this scenario?' Arkwright, however, thought 'Outside-In': 'How should we reshape the way work is done?'

Thomas Edison invented the phonograph, but Eldridge R. Johnson turned mass entertainment into reality by establishing the Victor Talking Machine Company—he manufactured phonographs, recorded music, signed artists, and integrated the entire music industry chain.

Therefore, steam, electricity, and today's digital technology are merely the skeletons upon which new ideas are built. Magic requires a grand vision that tightly connects the technological idea with the customer's dream: to create opportunities, embrace risks, overcome objections, shatter preconceptions, and continuously learn throughout the process.

The New Role of Leadership

Steve Denning, a noted scholar in the field of corporate transformation, points out that we need leaders who can advocate for a 'growth mindset'—leaders who do not follow linear paths, do not succumb to fatalism, are adept at keenly capturing new ideas while actively promoting empowerment and collaborative networks.

Edmund Phelps, the 2006 Nobel Laureate in Economics, used the term "Flourishing" to describe the wave of innovation that emerged in some economies between 1820 and the 1960s. He believes this flourishing stemmed from a certain set of modern values—the desire to create, explore, and embrace challenges—which unleashed a large-scale flow of new ideas. At the corporate level, Phelps believes flourishing comes from the choices of managers, namely to encourage "experiencing new things: new situations, new problems, new insights, and the resolve to develop and share these ideas."

In other words, this is 'Outside-In' leadership.

Simone Cicero, founder of Boundaryless, when discussing 'flourishing' at the corporate level, uses the metaphor of 'fermentation': "People always think flourishing is a process of constant addition: giving more freedom, more resources, more trust, more energy... But fermentation taught me something different." Flourishing is not just about piling on resources; leaders also play a role in shaping and guiding. "If you want to achieve scaled self-governance, part of the organizational design work is about shaping the conditions that allow healthy coordination mechanisms to emerge spontaneously." The leadership of the future should strive to create an environment where this 'flourishing' can occur naturally and be championed by all levels of the organization.

In this AI era where knowledge expires easily, the leader's role should no longer be that of an expert, a planner, or an evaluator. It's no longer about whether you know more than the most specialized person, but about whether you can place talented people in the right positions and enable them to release energy beyond their own expectations—to identify ideas worthy of success and fully support their implementation.

Annika Steiber defines this emerging leadership role as 'the architect.' She points out that the core problem for today's CEO is no longer how to control the organization, but how to architect an intelligent system capable of continuous learning, adaptation, and maintaining accountability mechanisms. "Therefore, the CEO in the AI era plays the role less of a commander and more of a system architect—orchestrating human and machine intelligence, nurturing an adaptive culture, and embedding governance mechanisms that make intelligent systems trustworthy."

Today's leaders should no longer try to do everything themselves, but rather create space and grant authority to those better suited for action. The leader's role should be that of an architect, a cheerleader, an enabler, and a builder of partnerships.

To assess how to better cultivate future leaders, the core question is: How much emphasis should we place on digital and AI skills versus other core competencies like judgment, creativity, and organizational leadership?

The core leadership challenge for organizations of the future lies in how to gather and empower a group of talent with 'dynamic mindsets,' enabling them to consistently deliver outstanding performance in a world that may be radically different from our current state and existing knowledge.

The fast-paced environment is drastically shortening the shelf life of accumulated knowledge. What leaders know today quickly becomes obsolete. Therefore, 'the ability to learn' is more important than 'known knowledge'; learning is no longer a phase but a core competency that needs continuous deepening.

This has profound implications for how we cultivate leaders. Over-specializing education in a specific area of change (whether digital technology or other fields) may actually accelerate the devaluation of knowledge by narrowing perspectives.

In contrast, it is wiser to equip future leaders with timeless foundational capabilities (like business fundamentals). Simultaneously, emphasis should be placed on the humanities—only then can they be provided with broader perspectives, cultivate the social acuity needed to bridge diverse stakeholder groups, encourage ethical reflection, and empower leaders with the courage and confidence to champion 'blue-sky thinking' within the organization.

Tomorrow is certainly not a simple continuation of today. The future will not reward those who merely extrapolate linearly from existing knowledge, but will reward those capable of acute responses to the unseen. Therefore, leadership is no longer about having the answers, but about creating the conditions for better answers to emerge. This means leaving space for decisions, decentralizing authority, and trusting others to make wise judgments in real-time.

Technologies like AI will always be just the skeleton. They provide enablement but cannot create ex nihilo.

In the AI era, leadership is not about knowing more, but about enabling more possibilities. More 'magic,' less 'management.'

What truly matters is whether leaders can create an organization where ideas can take root, collide, and flourish—an organization where people work not just to fulfill targets, but to explore, to imagine, to discover.
